In 2020, iiDENTIFii, a start-up company, faced challenges in meeting their delivery commitments as their business began to grow. With one large cross-functional development team and limited support, they lacked the foundational building blocks required for an effective agile way of working. Gravity Works
Objective: Laying the Foundations for Agile Way of Working
During the initial phase, named "Ground Zero," the need for better work visibility and coordination due to a remote work environment was recognised. We implemented Jira cloud as a work management tool and conducted agile fundamentals training for the team and immediate stakeholders. Additionally, we coached the team on critical practices, such as "Stop starting, start finishing," to reduce work in progress (WIP) and enhance flow. Work breakdown and planning techniques such as story mapping, WSJF prioritisation, estimation, daily coordination sessions, and basic release planning were also introduced. The implementation of Confluence improved information flow and knowledge management practices.
Transitioning to Scale: From One Team to Three
After an 8-month break, iiDENTIFii experienced significant growth, necessitating a transition from one large team to three separate delivery teams. This phase, called "Base Camp," involved coaching at the senior leadership and executive levels, emphasising change management and organisational redesign. We helped codify iiDENITFii's way of working, developing online onboarding and training materials for new joiners. Feedback loops and cross-team coordination practices were introduced to address inter-team dependencies. Automation of build and deployment pipelines, along with streamlined release governance processes, improved efficiency. Leadership development and the integration of product management principles throughout the organisation were given priority.
Scaling for Future Success: Supporting Growth and Organisational Redesign
Currently, we are focused on helping iiDENTIFii significantly scale their organisation and way of working following a substantial shareholder investment. Named "The Summit," this phase involves a large-scale organisational redesign, anticipating a doubling in size by 2025. With teams supporting clients across three African countries, we are guiding the definition and implementation of team structures aligned with product/ customer value streams. We are also establishing a scaled agile way of working, defining roles and responsibilities, and assisting product owners and scrum masters in their new positions. A metrics and trend analytics framework is being built to foster a culture of continuous improvement. Furthermore, we are managing the change associated with role and team transitions, starting with the decentralisation of testing. Finally, we are maturing iiDENTIFii's product intake processes from the executive level to the team level and preparing the organisation for the implementation of OKRs (Objectives and Key Results).
